# Risks to discuss before funding GPU inference

Connect GPU-project risks with decisions: uncertain demand, technical fit, launch timing, operating expense and dependence on external distribution channels.

A GPU project can encounter technical, operating and commercial changes. A funding partner needs to know what has been tested, what remains hypothetical and when the plan will be revised. That calls for a working decision register rather than a long list of general concerns.

Risk discussion directs funds toward useful evidence. If model compatibility is unknown, a small test may be the next step. Buying more identical machines does not answer that question and only increases the scale of uncertainty.

## Separate technical hypotheses from demand

The first hypothesis is that the chosen machine can serve the required workload. The second is that paying demand exists for it. A successful benchmark confirms only specific technical properties under the test conditions.

Demand needs separate evidence: a concrete use case, potential customers' requirements and commercial conditions. If that evidence is missing, reflect it in the size and purpose of the next funding stage.

## Identify external dependencies

A token-sales channel can have its own application and operating rules. [OpenRouter describes provider application, review and testing](https://openrouter.ai/providers/apply). Approval is therefore a separate dependency.

Delivery, hosting and maintenance may also depend on other parties. Identify events that could shift the calendar and what work is possible before they complete. Some tasks can proceed in parallel, but not every expense remains justified under every delay.

## Turn a risk into an observable signal

A proposed working table:

| Question | Signal | Possible action |
| --- | --- | --- |
| Model suitability | Errors or quality outside acceptance criteria | Change configuration and retest |
| Operating resilience | Repeated interruptions | Investigate before expansion |
| Budget | Explained overrun against estimate | Reagree the stage's scope |
| Commercial scenario | No demand confirmation | Limit the next purchase volume |

It illustrates connecting unknowns to decisions in advance. Every action needs an owner and a condition that starts discussion.

## Consider an exit scenario

Test the plan if the decision is not to continue: where equipment remains, how ongoing expenses stop and which results each party retains. Residual asset value and alternative use depend on actual condition and terms; neither can be assumed as an established amount.

[FinOps Governance, Policy & Risk](https://www.finops.org/framework/capabilities/governance-policy-risk/) discusses risk ownership and escalation criteria. A small pool can implement this as a simple question list with named owners, updated after each stage.

## Assessment notes

Start with configuration, checks and conditions for the next decision. Review [project due diligence](/journal/gpu-project-due-diligence/) and [milestone funding](/journal/milestone-funding/).
